Companies with the capacity to innovate are worth 10x & the team you build is more important than the product
I believe deeply that the team and culture you build are more important than the product. Most companies only ever have one idea and even if that idea is wildly successful, they fail to build a culture of innovation. And the music eventually stops. Companies must avoid the trap of rock polishing and evolve to become civil engineers, building toward a vision and laying a foundation for years of innovation and the ability to respond to market changes. Companies with this capacity to innovate are valued 10x. Companies with a customer base plus this ability to innovate become the pillar companies of tomorrow when they can leverage their customer base as a highly efficient channel for their new products.
Think about Microsoft and their ability to keep selling new products to the same customers over and over again.
I have been obsessed with this idea for years and Proof (formerly Notarize) represents that journey. And because of the foundation we’ve laid, we are accelerating. My biggest learning? It’s not about me, it’s entirely about the team - they have to take over - team Proof will innovate for years with or without me.
I share this now because I believe what we’re seeing in this market correction is exactly this dynamic playing out. Companies without a demonstrated ability to innovate and expand their markets are getting crushed. 2023 was the year of put up or shut up - companies either owned a strategic wedge they can expand from with a clear vision to innovate and increase their TAM or they didn't.
And, I think an under-appreciated cause is that many larger and more established companies are suffering from having hired too many professional managers and generalists. Versus a common characteristic of winning companies — their team stays engaged and their early employees rise to leadership roles over time with the full benefit of context and alignment.
I’ll point to HubSpot, the core of their product team is still there, still innovating, still building on a foundation laid years ago as they’ve gone from 1 to many products.

I posted this on LinkedIn in June of '23. I believe it even more strongly now.
It's been 7 months since and I've come to appreciate it requires real risk taking. Teams must be willing to disrupt their core products AND also themselves, how they work, and what they focus on. Individuals must be comfortable branching out of their areas of expertise to learn new fields. Discomfort is ubiquitous on innovative teams and it must be celebrated. Wow that's a powerful team when it happens and I'm loving working with the Proof team right now.
I can say this with confidence not only because of my own experience at Proof. So many founders have reached out to me to discuss our transition from Notarize to Proof. So many actually have the big idea that transitions their business from a point solution to a platform, but they just won't take the risk, or their team won't, or their board won't let them.
Also, looking beyond Proof, I'm seeing companies successfully make acquisitions to solve this problem. In truth, a company can fail to innovate and still succeed so long as they can see their position clearly and act strategically. I am not saying Okta can't innovate [I don't know them well enough], but their acquisition of Auth0 is a perfect example of a company leveraging M&A to ensure a pipeline of products they can sell into their base. Again, no comment on Okta, but a company completely reliant on M&A to maintain a product pipeline is not a company I know anything about. Many exist. Look elsewhere for thoughts. We'll keep building.

So You Want to Start a Biotech: A Bioinformatics Approach That Works
In the middle of a raging pandemic, two small biotechs (BioNTech and Moderna) have stepped up to save the world.
Biotechs are awesome.
If you want to start a biotech, you’re going to need:
A great idea
A boatload of funding
A can-do attitude
Some sort of wet lab setup
Some sort of bioinformatics setup
I am here to help with that last one with some guiding principles and a tech stack that I have used at a couple of startups that basically worked.
I did not come up with the tech stack.
A version of it was originally set up by Andrew Clark who I worked with at Gritstone Oncology and learned a lot from.  It is described from the dev ops perspective with more technical details here:

Here is the bioinformatics/biologist version:
1)    Startups need to move quickly.
An investor funds a biotech with a lump of money and the expectation that the company will get from point A to point B. If you don’t get to point B, the investor isn’t going to give you any more money. If you run out of money before you get to point B, you are toast.
2)    You don’t know what you are doing
The first stages of a biotech company are always research and development. The development part means that things keep changing.
Your tech stack should support getting you from point A to point B. It doesn’t necessarily need to support the final product yet. Your final product is a moving target and if you focus too much on getting that right and not getting to point B, you will burn a lot of your runway writing a lot of code that ultimately gets deleted (and by deleted I mean stuck in a GitHub repository never to be opened again).
3)    Take on technical debt
Technical debt is the cost that you have to pay for putting off for tomorrow the stuff you could have done today. Normally, it’s cheaper to do stuff properly so you don’t have to revisit it.  
In bioinformatics, and particularly in R&D, we can be a little flexible about doing things “properly.” You don’t have to pay technical debt on code that gets deleted. This isn’t an excuse to be sloppy. You should, for example, still comment your code.
I am just saying that many successful biotechs were built on shoddy Unix scripts.
We don’t have to go that far anymore, but if your programmers are swearing at you in five years about your terrible code, that’s a win! You lasted five years and grew enough to hire judgmental programmers! Congratulations!
These three points are actually the things I have seen people struggle getting their heads around. If you get right on these, the rest is just connecting the dots.
Here is the tech stack:
4)    Stick everything on an Amazon cloud
Yeah, it costs a lot.
But cloud services give you simplicity and scalability that you can’t get from a stack of servers in a closet. This is important because you don’t know what you are doing yet so you don’t what you need.
There are a bunch of cloud solutions. I have used Amazon and that worked fine. A very basic setup would be as follows:
An s3 (simple storage service) bucket where you store most your data.
An EC2 (Elastic cloud compute) instance where your run your code
Easy, right?
The s3 buckets, if you haven’t used them, are a storage system. They look like a big computer but have a hokey and annoying file system that takes a little getting used to. They are good places to store large datasets, like the outputs of sequencing runs, but you don’t do computing on s3.
The EC2 instances look and act like regular computers/servers and can read and write data to the buckets. You can vary the size of your instance in the cloud so they can grow bigger or smaller based on how much compute power you need.
A better version of this would be to have two EC2 instances: One where you log in and one where you spin up nodes to run big jobs. These can be joined with a job scheduler such as UGER. This is a cheaper solution because you only pay for the nodes when you are using them. It also prevents two users from running into each other if they are trying to use the same resources. From here, there are many different ways to go, depending on your needs.
Amazon cloud services uses a pay-for-what-you-use model, so in general you get a bigger bill if you store more data and use more compute. The size of the bill is also based on how well you configure your setup, to make sure you aren’t reserving more things than you are using.

5)    Use Nextflow to run your pipelines
There are two types of biotechs: Ones that know they are biotechs and ones that think they are software development shops.
Don’t roll your own software for things where excellent solutions already exist. Especially for things that aren’t science and aren’t core to your business.
One of the biggest pain points in bioinformatics is pipelines. Pipelines are software that run other software.
For example, your complete RNA pipeline might run sequence alignment, transcript quantification, and a bunch of intermediary steps to get stuff in the right formats. Pipeline software glues all the steps together. Really great pipeline software glues it all together and makes it easy to develop and run.
Nextflow is a really great pipeline software solution. In short, it takes your shoddy Unix scripts and makes them into real code.
It takes a couple days to get used to it, but once you do it saves you a lot of time. It forces you to make your code modular with inputs and outputs. It handles multhreading on the cloud for you so you don’t have break things up into chunks or spin up multiprocessing yourself. And it can restart jobs once they fail so you can correct code and restart pipelines without, e.g. commenting out parts that already ran.
When I was at ReadCoor, I used Nextflow in my group from the beginning. It gave me the resources of a mature company from day one. For example, I set up a complete NGS stack in a couple weeks, which I could never have done with Unix scripts. And it’s free!
Nextflow also has a tower solution that controls scheduling for jobs that have to run over and over. I haven’t used that myself as it wasn’t something I needed, but for many it would be worth investigating.
There is good support within the community with the Nextflow Core project providing a lot of common bioinformatics pipelines already set up. The team also spun up a consulting service called Seqera Labs that can help you optimize your Nextflow setup (for a fee).
And if you say Nextflow three times in the mirror* on Twitter the developers will pop up and give you advice and moral support.
6)    Write all your code in python
Yeah, yeah, yeah.
Everyone has a favorite language. Maybe yours isn’t python. I could generalize this should say, “choose a language and stick with it.” But I won’t. You should use python.
It is a good all-rounder in terms of functionality and scalability.
It’s really popular across domains. This means you can hire either straight up programmers or more specialized bioinformaticians who know it.
Python is inherently scalable so it can be used to code small things, like plotting scripts in Jupyter notebooks, or big collaborative projects with code bases and classes.
It is also a data sciences powerhouse. Pandas is like a domain language onto itself.  Python has packages to do advanced statistics, machine learning, and smorgasbord of visualizations.
“All your code”, of course, should be taken with a grain of salt. Python can be slow and you might some day need to write some things in C++ or Rust or something.
That’s OK.
We’re just getting started.
7)    Use GitHub for version control
Put your code in GitHub. I think everyone already knows this.
8)    Write a specification now and then
It won’t kill you and it is good for setting expectations between wet and dry lab.
9)    Install a great LIMS solution

10) Be good people
Finally, bioinformatics is a small community of highly skilled people with big mouths and high standards.
You can be competitive and expect a lot from people, but if you cross the line from “good person” to “not so much” everyone is going to know.
Who’s going to do all of this stuff?
Sometimes if your needs are small this can all be outsourced. There are some really great consulting companies around now. A couple ones I know for bioinformatics are Diamond Age Data Sciences and Fulcrum Genomics. KindlyOps handles compliance issues well. BioTeam does BioIT.
But if your needs are larger, or will grow larger, it’s a good idea to at least have a roadmap in your head of where you are going.
If you want to get all the skills you will need in house, you almost always have to hire from the top down. That usually means hiring really skilled people who are going to have to do grunt work for a while until the teams are sorted. Make sure they are cool with this. (Explicitly. Ask during the interview.)
Your wet lab and your dry lab should be two arms of the same lab. They need to work together, from the experiment’s design to its finish. Make sure they are cool with this.
A good core team at the beginning might consist of a bioinformatics scientist and a developer who knows dev ops on the cloud really well. If they are going to have core responsibilities within the company, their experience, salary, and hiring level should reflect that.
Outsource your IT and desktop support. This is a different skill set and your developers should not be setting up printers. They will probably do it badly and the wet lab will get annoyed and you don’t need drama to erupt about your printers.
Consider having an experienced HR professional at the C suite level. Recruiting in biotech is a nightmare and outsourcing recruitment is really expensive with varying results.  A good HR person will take care of that.
Also, every startup is at least a little bit toxic. It is just the reality of having a small team with big goals. An HR professional will do some of the very draining emotional labor of keeping the company culture afloat. That will improve your tech stack. Really.
Finally, you can’t properly talk about hiring in biotech without addressing diversity. We all have biases, and we cannot counteract them by merely trying to be a good person (though that’s certainly a start). There are concrete techniques that can help us hire the most talented team, like removing names from resumes before evaluating them. A good HR leader should be able to help you find training and establish policies to do this properly.
So that’s it.
This is far from the only approach that will work. It is just one that I have seen work. There are many paths to the top of the mountain.
Biology offers us a universe of problems and biotech offers a universe of solutions for making the world a healthier, safer place.
Don’t let the basics get in your way.

WHAT NO ONE UNDERSTANDS ABOUT JANUARY
In January 1995, we and a couple friends started a company called Artix. The forum troll I have by now internalized doesn't even know where to begin in raising objections to this project. Unfortunately picking winners is harder than that. They certainly delivered. As it turns out, VC-backed startups are not that fearsome. In the other languages mentioned in this talk—Fortran, C, Java, and Visual Basic—it is not clear whether you can actually get work done. One difference I've noticed between great hackers and smart people in general is that hackers are more politically incorrect. College trained one to be a member of the professional classes.1 But as knowledge has grown more specialized, there are more points on the curve, and the inexorable progress of hardware would solve your problems. Maybe it's a bad idea for a company.
Whoever controls the device sets the terms. But as long as it's possible to detect bias whether those doing the selecting want them to or not.2 Of all the great programmers he wanted. Apparently when Robert first met him, Trevor had just begun a new scheme for micropayments?3 A symbol type.4 Feel free to make it big.5 If any incompatibility arises, you can be wise without being very smart. Lisp function and show that it is. It's very common for a group of founders to go through one lame idea before realizing that a startup will make it big. To some extent this was because the companies themselves had become sclerotic. Bill Gates started either.6
But rather the erosion of forces that had been pushing us together were an anomaly, a one-time combination of circumstances that's unlikely to be repeated—and indeed, that we would not want to repeat. They certainly delivered. Most of our educational traditions aim at wisdom.7 So we ditched Artix and started a new company led boldly into the future of hardware, users would follow. Microsoft shows, revenue is a lagging indicator in the technology business. And I was a Reddit user when the opposite happened there, and sitting in a coma at their desk, pretending to work.8 It seems reasonable to suppose the newest one will too.9
I might into Harvard Square or University Ave in the physical world.10 And open and good is what Macs are again, finally.11 As for libraries, their importance also depends on the application. Great hackers think of it as a book.12 Or more precisely, in Trevor's office. The technology companies are right.13 This summer, as an experiment, and an experiment in a very young field. Back in the days of fanfold, there was a correct decision in every situation, and if you couldn't switch ladders, promotion on this one was the only way to read them. But when I went looking for alternatives to fill this void, I found practically nothing.14
Besides which, art dealers are the most extreme form of fluff. They get smart people to write 99% of your code, but still keep them almost as insulated from users as they would be able to say who cares what investors think? I don't know how you'd run such a class in practice. A lot of the obstacles to ongoing diagnosis will come from the fact that the best ideas look initially like bad ideas. But ITA made it interesting by redefining the problem in a more ambitious way. Note too that Cisco is famous for doing very little product development in house. Meaning that unpleasant work pays. Most of the stuff I accumulated was worthless, because I think we can now call a startup: having brilliant people do work in which people have to invent anything.15 They have a sofa they can take a nap on when they feel the same way that not drinking anything would teach you how much you depend on water. Startups are that constrained for talent. Some switched from meat loaf to tofu, and others by playing zero-sum games.
The core of ITA's application is a 200,000 line Common Lisp program that searches many orders of magnitude more possibilities than their competitors, who apparently are still using mainframe-era programming techniques. Most of our educational traditions aim at wisdom. This is the kind of people it wants. And if we don't, the US could be seriously fucked. Cancer will show up on some sort of radar screen immediately. Microsoft seems resigned to, there will be no more great new stuff beyond whatever's currently in the pipeline. I'm so optimistic about HN. Books are more like a fluid than individual objects.16 And the use of these special, reserved field names, especially __call__, seems a bit of a hack. Perhaps the absent-minded professor is wise in his way, or wiser than he seems, but he's not wise in the way Confucius or Socrates wanted people to be.17
You can only do that if you want to really understand Lisp, or just expand your programming horizons, I would learn more about macros. Not quite so dominant as it had been. The importance of the first varies depending on whether you have control over the whole system and have the source code of all the things we could do, is this going to make it something that they themselves use.18 When we started Artix, I was still ambivalent about business. But it's all based on one unspoken assumption, and that means it has to be open and good is what Macs are again, finally. There are few corporations in which it would be suggested that executive salaries are at a maximum. Stuff used to be valuable, and now it's not. The reason the expected value is so high is web services. But for someone at the top, but unless taxes are high enough to discourage people from creating wealth, certainly.19 Symbols are effectively pointers to strings stored in a hash table. The price of corn is up 120%, soybeans are up 60% and wheat is up 40% over last year so food prices are going to soar. The “D Team” is in charge (Democrats, aka Demented Marxists). I have yet to identify a D Team member that has accomplished anything in real life. Build Back Better must mean Trash First.
In a bright spot, Martha’s Vineyard has voted in favor of a huge windmill farm thus marking the first time The Elites have abused themselves. Those Chinese made windmills are 900 feet tall (the equivalent of a 90-story building), noisy, plus there are reports of serious vibrations. Not to mention ugly like a solar farm. This should be fun to watch. If you own property there, sell.
Pre-Wuhan Virus, the American economy was humming. Economic growth was the strongest in decades, unemployment was the lowest in decades, and businesses were growing but running with lean inventories practicing “Just in Time” supply pipeline management. With the abrupt shutdown, toilet paper became scarce because folks overreacted buying multiple years’ worth of toilet paper. The toilet paper manufacturers went into overtime producing the maximum supply trying to catch up with demand. Today, toilet paper is in such surplus that “Free Toilet Paper” is a giveaway inducement for other goods. That was an artificial distortion of the market where the short-term demand for toilet paper exceeded supply.
The same dynamic is in play in steel, OSB board, drywall, computer chips, even labor, in fact almost everywhere. Our economy is experiencing distortions so prices are rising to balance supply with demand. Many of the shortages are artificially created by our DM government paying folks NOT to work thus depriving business of the labor they need to expand their production. The DMs in control of Congress, the White House, and the various government agencies seem amazed that if you pay people not to work, they do not work. Incompetence.
Signs advertising for workers are everywhere yet unemployment is increasing. Actually, the number of folks on the government dole is increasing. Government is not the answer to the problem, IT IS THE PROBLEM. The only solution is less government.
Meanwhile, everything costs significantly more than one year ago. The Fed says it is temporary because as workers return to their jobs, more productivity will come online and prices will decline. Theoretically, that is correct but prices tend to be “Sticky” going down. Furthermore, that analysis does not take into account the increased cost of energy, materials, etc.
The fact … this is the front edge of serious inflation. We have discussed for some time that the alternatives were rapid economic growth (Trump’s agenda) or devaluation/inflation (Biden and his fellow DM’s agenda). Trump’s agenda would have created wealth, the DM’s agenda brings only pain. Those of us that lived through the Stagflation of the late 1970’s have seen this nasty combination before when Jimmy Carter was President. Cinch up your saddle, this will be ugly.
Here are some critical economic events.
1. U. S. Steel canceled their planned $1.5 Billion investment in a new manufacturing facility in Pennsylvania. They join Ford in canceling Billion Dollar investments in manufacturing here in the US. Biden’s investment partner, China, wins again. Are you tired of losing yet?
2. Ransomware attacks are up because the wealth of the USA makes us particularly great target. But Biden and his fellow DMs have the answer just like about the crisis at our southern border? “Crisis? I do not see a crisis.” Dementia has a benefit.
3. Green energy is not economically viable without enormous government (taxpayer) support which is a red flag to any thinking person. The current gas shortages are caused by ransomware but is a foretaste of government by Green Energy illusionists/ DMs.
Keep watching the activity about the fraudulent election last November.
1. Michigan – The Antrim County investigation results are in and they prove massive fraud. The bulldog attorney that is pursuing that investigation despite DM threats has filed with a court seeing to EXPAND the audit. Previously the Michigan Supreme Court previously ruled that the Michigan Secretary of State exceeded her authority when she approved a variety of changes to the state’s election laws. Was the “certified” election in Michigan a fraud? YES.
2. The Arizona legislature authorized recount of 2.1 Million votes in Maricopa County, Arizona is rolling despite the DMs attempt to prevent it. I have read that the Department of Justice has 100 attorneys assigned to shut down the audit. Do you find it interesting that the DM’s do not want the election audited?
3. Apparently, Mark Zuckerberg gave $400 Million to localities for the election so long as his group could run those elections. Facebook needs regulation.
4. Lawsuits have been filed and counter filed by Mike Lindell, Sidney Powell, and Dominion (the voting machine company). Stay tuned, much more to come.
121 days into the DMs’ coup (the longest four months EVER), I am already tired of losing and exhausted with self-important politicians and bureaucrats who in the real world would be recognized as idiots. Here are some recent events that will impact our economic future:
1. The Fed says they are going to continue their Quantitative Easing (QE) or another 2+ years. The stock market has realized that inflation is here. The Fed knows any reduction in QE will mean higher interest rates. Higher interest rates mean a slower real estate market and ultimately lower prices for real estate and financial assets.
2. It was reported on Wednesday that the annual inflation rate for April was 4.2%. As the rate of inflation continues to increase, the financial markets will raise interest rates faster than The Fed anticipates or force The Fed to greatly expand their QE. Watch the 10-year Treasury. Without QE, interest rates would be higher today. Various sources estimate that by the end of 2021 the 10-year Treasury will be 2.5% to 3.0% and mortgage rates will increase to 4.0% to 4.5%. Those may be low.
3. When Bubbles burst, shortage becomes surplus overnight. Unsustainable things continue until that unpredictable moment when they stop. In a financial crisis “Cash is King”. Get prepared.
A great piece of land remains The Best investment long term unless the DMs get us to full-fledged Marxism. Capitalism builds wealth, Marxism/Socialism consumes it in self destruction. Pray for a return to honest elections in the USA. God is in control. Men make plans, but God ALWAYS wins.

Truewerk makes some seriously comfortable work pants.  You may like your jeans, but your jeans aren’t water repellent, stain and wind resistant while also being breathable and stretchable for increased mobility.
The T3 Werkpants are made for the colder months, as they are fleece lined for additional insulation.  I’ve been wearing mine for a couple weeks and they truly do make a difference.
For warmer climates, the T2 Werkpants are not lined, but have all of the same features as the T3. For even warmer climates, the T1 Werkpants are even thinner and more breathable than the T2.  I have all 3 versions, most of which I have purchased myself and they’re quickly becoming my favorite pants for not only working, but for a casual look when I leave the house.

DeWalt has recently updated their popular rugged storage solution, Toughsystem, with an updated version called Toughsystem 2.0. It features and easier to use, one-handed latching system, upgraded latches and wheels, the ability to connect new half-width cases, and add interior trays for the deeper boxes.
The Toughsystem 2.0 is also reverse compatible with the original version, other than a few exceptions, but the updates make this storage system much easier to use and more versatile.

Days are much shorter in the later months of the year, making it extremely important to have a good lighting solution on the jobsite.  No one matches the collection of lighting solutions that Milwaukee has and one of their latest releases is the upgraded LED Rocket Light/Charger.
With an output of 6,000 lumens on high, this light can be set up and extended to 7’ high in a matter of seconds. The max height helps reduce shadows and its 3 heads can all be angled separately to provide both ambient and task lighting.  The onboard changer can also charge M18 batteries while plugged into an extension cord. I’ve had this Rocket light for a few weeks and, if you only need one light that can pretty much do it all, this is a great place to start, but you’ll have to pay for all of those features.

1.24.17. Illusions.
 I’m so sorry to keep talking about politics, you guys, I swear, I am trying not to- I even took myself out to dinner tonight with a gift card I found in the kitchen drawer and had a glass of wine and a sundae in hopes that it would quell the fiery, spewing, Trump-despising lava inside of me, but I just.. I have to get this out. 
It’s not even one week in, and we have a president who is trying to install a notorious gas pipeline that, according to him (on videotape, no less), as he is signing and muttering something backhanded about the ‘in dispute’ bill, says, “will add 28,000 jobs.” 
So, I thought to myself. “Where did he get that number?” I don’t recall that number. Anyone? 28,000 jobs?  And then I found this article from the Seattle Times from a year or two back, which I read today, http://www.seattletimes.com/nation-world/nation-politics/pipelines-actual-impact-on-environment-and-economy-under-debate/, and I quote:
"The State Department analysis found about 1,950 people would be employed in each of two years of construction [of the Keystone pipeline]. It would take about 50 people to operate the line.” 
How are you 24,000 jobs off? HOW? You miserable gnat of a human being. What, did you just pull a number out of a goddamned hat? That’s not even close. A pie crust could be a better president. A doormat is more reliable. 
Why are we always lying to each other publicly? Bending facts? Making things up? Why can’t anyone just tell the goddamned truth? This is a miserable existence for all of us; someone just, for the love of God, be honest, so we can have one press conference without an onslaught of 40,000 ensuing articles about what was actually the correct side of ‘truth.’ Was it 65 degrees cold? Or was it 65 degrees warm? Just tell me, for fuck’s sake, that it was a factual 65 degrees unequivocally, and we can move on. ENOUGH.  
The article goes on to say, “The State Department, which is responsible for reviewing cross-border oil pipelines, found it [Keystone Pipeline] would at most lead to the extra release of about 27.4 million metric tons of carbon pollution each year. That’s equivalent to about eight coal plants."
Only eight coal plants. 
What decade are we in? Is this the industrial revolution? Because the last time I checked it was 2017 and we were looking into renewable energy and electric cars and trying to find solutions to hasten exactly this kind of irreversibly catastrophic environmental devastation upon the earth? 
27.4 million tons of carbon pollution. Let’s think about that.
A fully grown brown bear can weigh up to 1 ton. Imagine 27.4 million of these bears, but made of carbon pollution. The state of Texas houses 26.97 million people. Imagine if each person in Texas owned a fully-grown brown bear (of carbon waste). That’s the Keystone pipeline, which we’ve just reinstated.  There are only about 30,000 brown bears in North America.

And now, I am reading about the social media silencing injunction of the Environmental Protection Agency and other Natural Wildlife / Lands Organizations?
What is that? When did we become North Korea? I am 32 and I don’t think I’ve ever had a president issue a ban on free speech in this way. It’s terrifying to me.

And then they had to take it down. Because one week in, this is now our country. Where we evidently do not allow dissension for things like environmental destruction.

Maybe I sound crazy but I can remember being 8 years old and sitting in front of the television one day when a commercial describing rising temperatures from global warming ran on the television, and it was the first-time in my life I ever even thought of the planet as a living thing. Or our collective mortality as a race of human beings.

It isn’t magic. It all comes from some place and, just like most things, I think it’s so much easier to keep the lid on the subject rather than to force ourselves to take a peek inside.. I think about how the world would probably freak out if they knew the actual acidity of some bottled water on the shelves at the market, or where the tomatoes are grown in the salads at the grocery store. Or worse, how the hamburger paddy in the meat section of the store arrived to that saran-wrapped styrofoam tray. But we don’t look. Why? 
I don’t think it’s because we don’t care. 
I think to myself sometimes, “The world is just such a bigger machine than I am. The global operation of mass-production. Trade.Capitalism. It’s just so much bigger than I am. I couldn’t escape it if I tried.  And even if I know that the pillow on which I rest my head tonight is filled with feathers from inhumanely plucked geese, it’s okay because, there were forty pillows like this at Bed, Bath, & Beyond. So lots of other people are also unknowingly guilty. And then that’s not so bad if all of us do it. And frankly, I didn’t see it in person, so it that really what happened?

I remember when I started in fashion in New York almost 10 years ago, bright-eyed and excited, dreaming of how privileged I was to bask in the fabulous glow of this creative industry, to watch brilliant artists make beautiful couture fashions, to fly to Paris and drink wine with well-to-do clients on a terrace, and generally embrace that refined existence to relish in polished imagination.  It’s not like that. At all. I remember vividly one of my first days on the job, my boss asked me to steam a dress, and I thought she was kidding. I looked at her like a third eyeball grew out of her forehead. I learned soon-on that would be the foundation of my job. Changing hangers, mannequins- to this day, I would be great at a nursing home.    And so it goes: Designer clothes? They’re just fabric, fabric that has been bought, sometimes, literally, from Mood like you see on Project Runway, sewn and sold to the highest bidder, by people like me.  Paris? 14-hour days of selling, sometimes eating lunch in the bathroom because it was the only 10 minutes I had to myself.  Runway shows? 15 minutes long. If I got to sit, it was to fill a chair because I client didn’t make it in time.  The whole industry is built on magazine advertisements and wholesale payoffs. It has nothing to do with your own merit as a designer. It’s money. Just, frankly, like nearly everything else. There’s no beauty. And I learned quickly after that that business, no matter the industry, purposely creates veils to seeing/ understanding value because if we can’t quantify it, or scientifically peel back the layers of how something came into being, it means dodging scrutiny, and at the very least, charging more. 
I am a realist. Perhaps a little jaded, borderline cynical. But I’m observant. These are not truths, but these are my honest and sincere perceptions of the world around me, so take them for what they are worth. I have nothing to offer you but my humble interpretation of this world in my short time here.  And, trust me, I want to save it, too. 
And so, after being entirely long-winded, I end with this: Everything we know in this world has an origin, and there is no illusion. As people, we are taught to believe in metaphysical forces, whether they be in the form of Santa Claus, karma, God(s), The Secret or The Alchemist, or beyond. It isn’t a bad thing, but that doesn't mean that we should take everything at face value: the sandwich at the deli wasn’t just always in that refrigerator waiting for you to buy it; consider that perhaps probably was assembled a few days before in a factory by a woman named Maria wearing a hairnet, or a machine, with ingredients sourced from Sysco (and whatever that further entails) and trucked in from a nearby state. And that is scary to think because sometimes the ‘final product’ is so disparate from the original materials as we know them, into which we have little to no transparency, and we just have to trust that people / businesspeople have our best interests at heart. 
And so it is with our beloved planet. But we are the ones on the other side, who have the power. Yes, mother earth was there when each and every one of us was born. She silently gave us seasons and ice skating, beach days, and falling leaves. Materials with which we could build houses, fires, and take warm baths.  So shouldn’t we take a second to consider her health, too? Even if not for the sake of the planet, for the longevity of all of us? So, take a look. Perhaps at climate change. Maybe wildlife depletion over the past 50 years. Water quality. Overpopulation. The earth is a living thing, just like we are. And though she may be tacit in her love, she is bigger than all of us. And if we don’t take care of her, we will be the ones to lose.

I’ve spent a great deal of my career exploring what it takes to sustain a sort of paradox: a highly profitable fundraising organization.

Given the demands they’re under, major giving leaders face a very challenging intellectual problem: how do you foster a results-oriented culture at your institution without the stock options, bonuses, or commissions that drive for-profit performers?  
In the absence of material incentives, strong management strategies drive high performance at institutions. Without management support, gift officers will work with the most accessible donors and then move on—the industry’s high turnover and low visit rate reflects this norm.     
My philosophy has always been that fundraisers feel empowered when they have access to the data, they need to execute their missions. What tools and information are needed to manage a major gifts program most effectively?

Where specifically should we focus to encourage high performance at higher education advancement organizations?
Prioritize the development of a donor pipeline  
We’ve tracked the shrinking donor pipeline and proposed the lifetime value strategy as a way to engage with donors and correct a trend that threatens the future of higher education fundraising programs.  
High performance institutions have addressed this issue with an organized, transparent approach to donor pipeline management. There’s a shared understanding amongst all stakeholders about the many complicated processes which support the donor pipeline. Maintaining this structure is a management priority.  
So that’s easier said than done…how do we zero in on the activities which support the growth of a donor pipeline?   
Building a donor pipeline is a huge undertaking and requires collaboration across all areas of the institution. However, major giving leadership has a great deal of control in many important areas. The most impactful is rethinking how your team works together within donor stages.     
In the past, we’ve all agreed on donor stages:  
Identification 
Qualification 
Cultivation 
Solicitation 
Stewardship 
Prospects and donors have historically circled through these stages many times during their relationship with you. They might be in a stewardship phase for one gift at the same time a different officer is cultivating a relationship with them for a new gift. There’s a disconnect here where their past behavior and existing relationships aren’t fully accounted for. Sometimes it gets messy. More often, the team quietly misses an opportunity.  
Your donors deserve a better experience. And I think standardizing a more nuanced workflow around donor stage will help build the donor pipeline and set the stage for high performance.   
How should we approach donor stage?  
Once a donor has been identified and qualified, that work doesn’t need to be done again (unless something about their relationship with you changes). To start, let’s track and manage all major gift activity using proposals—including asks that may have failed and concurrent solicitations by different teams.   
With a total picture of the major gift donor relationship on file, gift officer managers can step in to provide the best practice framework to help gift officers propel their relationships forward in a standardized fashion.   
Use proposals to manage cultivation, solicitation, and stewardship  
As it stands, 40% of institutions don’t use proposals in a conventional way. They may use them as a donation-recording tool or may use them on too wide a spectrum of gifts. But the power in a proposal is its ability to help you learn about the donor through incomplete or failed initiatives. To help drive pipeline development and high performance, gift officer managers should encourage officers to use proposals to track donor stage, interests, and relationship activity. When each proposal contains a wealth of information about donor interest, concurrent relationship areas, and previous donations, it’s easier to plan next steps. This clarity drives consensus on the fundraising team and makes it easier to plan successful asks.  
Leverage tools to build clarity, accountability, and consensus 
Developing a donor pipeline and implementing a standard proposal process are pretty ideas on paper. But we want to help you actually do it. Part of this is acknowledging that institutions have not yet had the support or the purpose-built tools to truly make these visions a reality. This needs to change.

The design team should have access to security training or security expertise to ensure that the service they are designing enables security through the user experience.
Security teams should be providing tooling, processes and guidance that helps product managers, architects and developers follow good security practice while designing a new system.
Security checks that happen at this stage need to be automatable, reliable, repeatable and understandable in order for a team to adopt them.
The security team should do everything that they can to ensure that the easiest way to build something inside the organisation is the safe and secure way, by providing teams with secure headers, hardened run-time configuration recipes and playbooks, and vetted third party libraries and images that are free from vulnerabilities which teams can grab and use right away.
When security stops being the team that says no, and becomes the team that enables reliable code to ship, then that’s true agile security.
Truly agile security teams measure themselves on what they can enable to happen, rather than the security issues they have blocked from going out of the door.

Another way to include security in requirements is through attacker stories or misuse cases (instead of use cases). In these stories the team spends some time thinking through how a feature could be misused by an attacker or by another malicious – or even a careless – user.
We’ve had experience in at least one company where the attack trees are stored electronically in a wiki, and all of the controls are linked to the digital story cards, so the status of each story is recorded in a live view. This shows the security team the current state of the threat tree, any planned work that might affect it, and allows compliance officers to trace back from a work order to find out why it was requested and when it was completed.

As we’ve seen throughout this book, the speed of agile development creates new security risks and problems. But this speed and efficiency can also offer an important edge against attackers, a way to close vulnerability windows much faster.
Security should be about enabling the organisation to carry out its goals in the most safe and secure manner possible. This means that an effective risk management process should be about enabling people in the organisation to take appropriate risks in an informed manner. The key here being informed: risk management is not all about avoidance but the mindful understanding, reduction, sharing and acceptance of risk as appropriate.
But with an agile team continuously changing the system in response to new information, the context in which a risk is accepted can change dramatically in a fairly short time.
Common change control practices, such as specified by ITIL or COBIT, are designed to deal with waterfall projects that push large change sets a handful of times per year, and cannot possibly keep up with Continuous Delivery or Continuous Deployment approaches.
This means that unlike in some more traditional software engineering shops, Agile teams may resist or avoid review boards, design authorities and other control mechanisms imposed from outside if they believe that these outside forces will get in the way of delivery. This is a problem for security professionals who are used to working with architecture review boards and other central authorities to set guiding principles and rules to ensure the security of all systems.
In a traditional software development lifecycle, risk assessment is done based on the system requirements and design specifications and models created up front. A risk analyst uses those documents to identify the risks that will reside in the system, and puts together a plan to monitor and mitigate these risks. Then audits are done to ensure that the system built matches the documented design specifications and that the risk management plan is still valid.
Nation state attack teams looking to steal data or IP, or conducting reconnaissance or sabotage for cyber warfare (for a vast majority of situations these will be well outside of your threat model and would not be something you would likely be able to discover or prevent).
There are different sources of information about threats to help you understand threat actors and the risks that they pose to your organization. While this is an area of the security industry that is widely considered to be over-hyped and to have not returned on the promises of value that have been made (See Threaty Threats boxout), it can still have a place in your security program.

Does a change fundamentally change the architecture or alter a tryst boundary? These types of changes should trigger a risk review (in design or code or both) and possibly some kind of compliance checks.
Quick and dirty threat modelling done often is much better than no threat modelling at all.
Each time that you come back again to look at the design and how it has been changed, you’ll have a new focus, new information and more experience, which means that you may ask new questions and find problems that you didn’t see before.
Because the attack surface is continuously changing, you need to do threat modeling on a continuous basis. Threat modeling has to be done a lightweight, incremental and iterative way.
People (including attackers) are like water when it comes to protective controls that get in their way. They will work around them and come up with pragamtic solutions to get themselves moving again.

A clean architecture with well-defined interfaces and a minimal feature set is not the same as a simplistic and incomplete design that focuses only on implementing features quickly, without dealing with data safety and confidentiality, or providing defense against run-time failures and attacks.
In many environments, enforcing code reviews upfront is the only way to ensure that reviews get done at all: it can be difficult to convince developers to make code changes after they have already checked code in and moved on to another piece of work.
Probably the best reference for a security code review checklist is OWASP’s ASVS project.
Acceptance tests may also be done manually, in demos with the customer, especially where the tests are expensive or inconvenient to automate.
The advantages to an agile development team of being able to self-provision development and test environments like this are obvious. They get control over how their environments are set up and when it gets done. They don’t have to wait days or weeks to hear back from ops.
Before adding security testing into your pipeline, make sure that the pipeline is set up correctly, and that the team is using it correctly and consistently. all changes are checked into the code repository team members check in frequently automated tests run consistently and quickly when tests fail, the team stops and fix problems imemdiately before making more changes
But instead of treating pen testing as a gate, think of it more as a validation and a valuable learning experience for the entire team.

While ITIL change management is designed to deal with infrequent, high-risk “big bang” changes, most changes by Agile and DevOps teams are small and low-risk, and can flow under the bar. They can be treated as standard or routine changes that have been preapproved by management, and that don’t require a heavyweight change review meeting.
Auditors like this a lot. Look at all of the clear, documented hand offs and reviews and approvals, all of the double checks and opportunities to catch mistakes and malfeasance. But look at all the unnecessary delays and overhead costs, and the many chances for misunderstandings and miscommunication. This is why almost nobody builds and delivers systems this way any more.
For teams, compliance should – and has to – build on top of the team’s commitment to doing things right and delivering working software. Teams that are already working towards zero defect tolerance, and teams that are following good technical practices including Continuous Integration should be more successful in meeting compliance.
‘Effective security teams should measure themselves by what they enable, not by what they block’
Lazy security teams default to No as it is a get out of jail free card for any future negative impact that may come from the project they opposed. Ineffective security teams want the risk profile of a company to stay the same so that they do not have to make hard choices between security and innovation.
A security team who can default to openness and only restrict as the exception will do a far better job at spreading knowledge about what they do, and most importantly, why they are doing it.

An early step to manage a product is to map infrastructure that maximizes user feedback — what they think and do. This article provides an example of how I plan and start capturing user insights, particularly if few or no systems are in place. As I tell all of my teams — we can only build the market-leading product if we can understand our users better than our competitors can understand theirs.
Goals Determine Analytics Coverage
The name of the game is to chip away at blind spots. We use methods and tools to achieve insights into our business and market with the hope of helping all team members make hundreds of better decisions each day. A common mistake is to treat the effort as “one and done.” To experience a large return, it’s critical to make ongoing investment by incorporating analytics into the product process. Not incorporating feedback loops into the product process accumulates product debt.
I start with goals — for the organization, various teams (functions and value streams), and specific stakeholders. I try to deeply understand what people are trying to achieve and the types of insights they will be pursuing across these “Layers”:
Users: Predominantly leading indicators of customer satisfaction (aka love and loyalty) and desired business results across the user journey — acquisition, activation, engagement, and retention.
Business: Predominantly lagging indicators of the business results that we are trying to drive — metrics related to financials, unit economics, and performance of growth loops.
Ops: Proactive and reactive alerts to ensure the performance of mission-critical systems, including technology (e.g., application performance, dev / system / network operations) and physical operations (e.g., fulfilment, fleet).
There is no single, correct way to organize your metrics — it depends on the nature and stage of your product/business, goals, and circumstances. Remember, the point is to eliminate as many blind spots as possible.
A prerequisite to planning is deeply understanding the key metrics for each Layer above. Your metrics will evolve over time as your business and market change, or as you discover more meaningful ways to measure success. These key metrics are the levers for growth and must be sharpened in order to build an effective analytics infrastructure.
Plan for Evolving Needs
You won’t be able to plan for all the metrics that will become important but you can future proof by anticipating insights related to defensive or offensive goals:
Defense — “Is my machine running smoothly?” Also called Health Metrics, these are signals that I keep an eye on to make sure nothing is going off the rails. My morning routine includes sipping coffee and checking key metrics across all Layers — business, users, and ops. I routinely check key metrics but also do variable spot checks of key breakpoints in the user journey — a deep dive which includes auditing qualitative sources, such as customer support conversations and user session videos.
Offense — “Is my team driving a result?” These are the metrics to move (e.g., Key Results from quarterly OKRs). I try to thoroughly understand the company’s mission, goals, and strategy to anticipate which systems will need to be in place for everyone to successfully translate them into execution.
Today’s Offensive Metrics becomes tomorrow’s Defensive Metrics as successful new features are subsumed into the core experience. The key to finding Feature-User Fit is to build small pieces of your infrastructure just-in-time so that you can quickly and easily answer questions to validate assumptions.

There is no one-size-fits-all blueprint. When I first start managing a product, I try to assess needs, constraints, and circumstances before strategizing what to build (while acknowledging things will change). Here’s a simple plan that I used for an early-stage product to start getting user insights quickly:
Qualitative-Attitudinal
In order to build a valuable product, it’s critical to speak frequently and purposefully with users. One quick win that I had was to release Intercom that day (using Segment), which let us live chat with users on our web app. Right away, I was able to do things such as ask prospects why they weren’t signing up (to increase registration conversion rate), what they thought the company offered (copy and design testing), and what they found most unique and compelling (UVP testing).
Live chat helped us accelerate the ability to observe, hypothesize, and validate problems we needed to fix. It also gave me a channel to start getting feedback on potential solutions.
In parallel, I try to start recruiting for in-person user interviews as soon as possible. Recruiting and scheduling interviews is a lot of work so I’ll frequently look for hacks. Aside from the method above (which trades ease for a visceral, in-person discussion), I have done things like use company events (in-person workshops for users) to convince people to chat before or after, use a company’s brand to offer an inside-peek and tour (which gave users a fun story to tell their friends), and, if all else fails, bribed them with food or cash.
It seems like recruiting for app interviews are getting more difficult these days. Beyond the typical challenge of finding evangelists, I speculate there is increasing fatigue and skepticism of new apps and startups this far into the business cycle.
So, when I do find users that provide great feedback, I ask that they join my product panel. This allows me to call on them regularly for quick feedback. Qualitative feedback is equally important after a release to proactively catch bugs or issues, such as UX problems or flawed assumptions.
If you have a UX researcher on your team — great! If not, you’ll have to fill the skill vacuum.
Qualitative-Behavioral
This category helps validate that a new feature is valuable or usable.
Pre-release, I have used mocks or prototypes, and various tools, to start validating a potential solution — both the value proposition and conceptual approach.
Qualitative-Behavioral insights are also important after release. Quantitative-Behavioral methods are good at telling you “what” while qualitative methods offers “how”, and sometimes “why,” something is happening.
One quick win I had was to implement a tool that allowed me to watch video clips of actual user sessions. Modern tools, such as Full Story or Hotjar, can even flag “rage clicks” or other UX choke points that you need to fix. If your team has already implemented a data collector, such as Segment or mParticle, you might be able to flip a switch to turn these tools on (without involving a dev). A product analytics or BI tool can help you see dropoff in your onboarding funnel, but Qualitative-Behavioral tools and methods can round out your perspective for diagnosing problems.
Quantitative-Attitudinal
Start collecting user input to make better decisions by opening and leveraging communication channels (e.g., individually email customers by using a mail merge plugin for Gmail, send behaviorally triggered messages to cohorts with marketing tools, Intercom for site intercepts, Twilio for texting). Even if it feels rough and dirty to start, hearing from your user is better than guessing.
Simple example: We were trying to prioritize which third-party Applicant Tracking Systems to integrate our platform with. Rather than guessing what customers wanted, we emailed and called customers (more effort, not repeatable) but also surveyed them with an Intercom popup (less effort, repeatable) that appeared when they clicked a new CONNECT ATS menu option.
Quantitative-Behavioral
As your product grows, this is the category you will invest heavily in. Effectively analyzing what users actually do (versus what they tell you) is necessary to develop successful features.
Split testing is the “holy grail” of proving Feature-User Fit, but, like all these methods and tools, should be triangulated with other sources. When you first release your product, you might not do much split testing because of a lack of users. But as you get traction, be ready to develop this capability.
Product analytics is also a critical investment to make for the first day you have users. The value of data compounds with time. The more (quality) data you have over time, the more valuable your insights can be — particularly as you benchmark your analyses (e.g., normalizing for cyclicality) or study longitudinal effects.
Product analytics is a part of your larger Business Intelligence (BI) stack. I get questions about what the difference is (and why you’d want product analytics then). Short answer is that product analytics is tailored for people working on product (e.g., product managers, designers, engineers, marketers). These tools can offer advantages across the board depending on your needs, such as simpler and quicker to implement and change, easier to visualize data and report, and offer product-specific analyses out-of-the-box (e.g., funnel conversion, retention, predicting churn). Product analytics tools also typically provide a fuller view of a user’s actions over time and across platforms and properties. BI tools can achieve similar outcomes but may require more work or specialized people (e.g., developers and data scientists). BI can offer power and customization. Product analytics can offer relevance, simplicity, and speed.
Which of These Capabilities Should I Roll Out First?
Depending on priorities, I typically recommend playing Defense first by covering blind spots. I also prioritize tools and features that collect priority data (as uncaptured data is lost forever), including specific metrics for BI / product analytics, customer support (live chat), and session recorders.
Then I get started on long-cycle activities such as building a pipeline of users to interview and creating a product panel.
For working on new features, I typically develop qualitative capabilities before quantitative capabilities. Below is an example of insights needed during a feature lifecycle. The oscillation is a fake representation of interactions (direct or indirect) between the product team and users. Pre-release, interactions are direct conversations and feedback with a smaller group of users. Post-release, interactions shift to measures or meta-measures of behavior in aggregate.
Buy vs. Build?
You might be able to trade money for speed. Or trade speed for customization. Yes, third-party tools can get expensive (although it’s getting easier to avoid vendor lock, and many tools offer generous free-tier plans) and you won’t be able to fully customize for power. But most of the time — what you’ll get is good enough to start. Just like everything product — you don’t want to over-build your analytics infrastructure. A common mistake that I see is building something that should have been bought (or better yet, rented).
For later-stage products and organizations with more sophisticated needs, a high-level rubric to decide:
Is this capability mission critical? (Defense) AND/OR
Key differentiator for our brand? (Offense)
In “Delivering Happiness,” Tony Hsieh talks about this lesson when Zappos first tried to use a third-party inventory management system for the sake of moving fast. The team then realized that fulfillment was a mission-critical capability and so decided to build and own that competency.
At OkCupid, we used a homegrown platform for split testing, called “DB Experiments.” Due to the needs of having multiple split tests with user-to-user interactions, experimental control was a challenge. It made sense to have a custom platform, versus using an off-the-shelf tool. DBX was even improved to allow for geo-based split testing. Clustering groups of users that were naturally interacting with each other gave us more meaningful results. We could see the performance of a feature in a set of comparable cities (e.g., NYC vs. LA).
Don’t forget about the total cost of ownership. An engineer might tell you that it’s not that big of an investment to create your own solution, but remember that support and maintenance will be the significantly larger cost, over time. When I was at OkC, more than 80% of backend engineering resources was spent on supporting and maintaining existing systems. That means Showtrends (a homegrown Application Performance Monitoring tool that evolved into meeting product analytics needs) did not get much love and couldn’t keep up with the business’ needs. I worked with the CTO and data science team to improve the BI stack to more heavily rely on outside vendors so developers would be freed up to work on projects that would improve the user experience and business.

WHY I'M SMARTER THAN TOKENS
Slowness is to the advantage of investors, who have not only skill and pride anchoring them to the status quo for granted and start to question things. The least popular group is quite small. YC. Halide, A New and Improved Programming Language for Image cashless payment   Processing Software

In an effort to improve image-processing software, a team of researchers developed a new programming language called Halide, which is easier to read, write and revise and is significantly faster because Halide automates code-optimization procedures.
Image-processing software is a hot commodity: Just look at Instagram, a company built around image processing that Facebook is trying to buy for a billion dollars. Image processing is also going mobile, as more and more people are sending cellphone photos directly to the Web, without transferring them to a computer first.
At the same time, digital-photo files are getting so big that, without a lot of clever software engineering, processing them would take a painfully long time on a desktop computer, let alone a cellphone. Unfortunately, the tricks that engineers use to speed up their image-processing algorithms make their code almost unreadable, and rarely reusable. Adding a new function to an image-processing program, or modifying it to run on a different device, often requires rethinking an industrial IoT Gateway  d revising it from top to bottom.
Researchers at MIT’s Computer Science and Artificial Intelligence Laboratory (CSAIL) aim to change that, with a new programming language called Halide. Not only are Halide programs easier to read, write and revise than image-processing programs written in a conventional language, but because Halide automates code-optimization procedures that would ordinarily take hours to perform by hand, they’re also significantly faster.
In 4g-lte   tests, the MIT researchers used Halide to rewrite several common image-processing algorithms whose performance had already been optimized by seasoned programmers. The Halide versions were typically about one-third as long but offered significant performance gains — two-, three-, or even six-fold speedups. In one instance, the Halide program was actually longer than the original — but the speedup was 70-fold.
Jonathan Ragan-Kelley, a graduate student in the Department of Electrical Engineering and Computer Science, and Andrew Adams, a CSAIL postdoc, led the development of Halide, and they’ve released the code online. At this month’s Siggraph, the premier graphics conference, they’ll present a paper on Halide, which they co-wrote with MIT computer science professors Saman Amarasinghe and Fredo Durand and with colleagues at Adobe and Stanford University.
Parallel pipelines
One reason that image processing is so computationally intensive is that it generally requires a succession of discrete operations. After light strikes the sensor in a cellphone camera, the phone combs through the image data for values that indicate malfunctioning sensor pixels and corrects them. Then it correlates the readings from pixels sensitive to different colors to deduce the actual colors of image regions. Then it does some color correction, and then some contrast adjustment, to make the image colors better correspond to what the human eye sees. At this point, the phone has done so much processing that it takes another pass through the data to clean it up.
And that’s just to display the image on the phone screen. Software that does anything more complicated, like removing red eye, or softening shadows, or boosting color saturation — or making the image look like an old Polaroid photo — introduces still more layers of procePredictive Grid Analyticsssing. Moreover, high-level modifications often require the software to go back and recompute prior stages in the pipeline.
In today’s multicore chips, distributing different segments of the image to cores working in parallel can make image processing more efficient. But the way parallel processing is usually done, after each step in the image-processing pipeline, the cores would send the results of their computations back to main memory. Because data transfer is much slower than computation, this can eat up all the performance gains offered by parallelization.
So software engineers try to keep the individual cores busy for as long as possible before they have to ship their results to memory. That means that the cores have to execute several steps in the processing pipeline on their separate chunks of data without aggregating their results. Keeping track of all the dependencies between pixels being processed on separate cores is what makes the code for efficient image processors so complicated. Moreover, the trade-offs between the number of cores, the processing power of the cores, the amount of local memory available to each core, and the time it takes to move data off-core varies from machine to machine, so a program optimized for one device may offer no speed advantages on a different one.
Divide and conquer
Halide doesn’t spare the programmer from thinking about how to parallelize efficiently on particular machines, but it splits that problem off from the description of the image-processing algorithms. A Halide program has two sections: one for the algorithms, and one for the processing “schedule.” The schedule can specify the size and shape of the image chunks that each core needs to process at each step in the pipeline, and it can specify data dependencies — for instance, that steps being executed on particular cores will need access to the results of previous steps on different cores. Once the schedule is drawn up, however, Halide handles all the accounting automatically.
A programmer who wants to export a program to a different machine just changes the schedule, not the algorithm description. A programmer who wants to add a new processing step to the pipeline just plugs in a description of the new procedure, without having to modify the existing ones. (A new step in the pipeline will require a corresponding specification in the schedule, however.)
“When you have the idea that you might want to parallelize something a certain way or use stages a certain way, when writing that manually, it’s really hard to express that idea correctly,” Ragan-Kelley says. “If you have a new optimization idea that you want to apply, chances are you’re going to spend three days debugging it because you’ve broken it in the process. With this, you change one line that expresses that idea, and it synthesizes the correct thing.”
Although Halide programs are simpler to write and to read than ordinary image-processing programs, because the scheduling is handled automatically, they still frequently offer performance gains over even the most carefully hand-engineered code. Moreover, Halide code is so easy to modify that programmers could simply experiment with half-baked ideas to see if they improve performance.
“You can just flail around and try different things at random, and you’ll often find something really good,” Adams says. “Only much later, when you’ve thought about it very hard, will you figure out why it’s good.”
“There’s a lot of excitement about using a domain-specific language like the one they chose to do, but there really haven’t been a lot of success stories,” says John Owens, an associate professor of electrical and computer engineering at the University of California at Davis. “And I think this is going to turn out to be a terrific success story. It really has all the pieces you want from a completed system, and it’s in a really important application domain.”
“I can also see it inspiring a lot of future work,” Owens adds. “I think this is going to be a really high-impact project.”
