There was a big leak of like disney pilots/concept pitches etc recently...do u know if there was any tangled?
I hadn't heard of the leak, and so I haven't seen anything about Tangled, sorry. But as far as I know, the pilot/concept pitch got accepted, and we know what those were. Claire Keane painted Rapunzel's journal, and that was the pitch. Plus, Tangled: Before Ever After is the pilot, so it got made.

I mean, watch the climactic scene again. Watch how everyone slumps down when ZT uses the Reverse Incantation. Look at how, after everything Eugene says, he puts his head back down, and even smiles so that the audience knows he's alive. He wasn't supposed to be.

Why do you think so many people older than the target audiance got into the series? It seems like many wish it had given more of the vibes from TOH and shows of that slightly more mature nature, despite it being on disney channel.
Well first of all, look at who the target audience of Tangled was. Now age them seven years. If you were a ten-year-old fan of the movie when it came out, you were ~17 when the series began, and ~20 when it ended.
Also, Varian is, like, custom made to appeal to teenagers. XD That, and you can't just have the Menken/Slater power duo writing the songs and expect to not get attention that way.
Frankly. I think the crew wished they could have had it be a bit darker/more mature (after all, literally everyone in Corona but Rapunzel was supposed to die in the final battle, hence, "I'm bringing them all back!", but they were told no, only one person could die), but were reined in by the studio telling them to aim it younger.

One of the funniest things I've noticed is how most animals (not counting Axel lmao)look miserable when their owners start being evil. Rudigger, Owl, even that random horse cass stole looked so sad.
And them Hector pets look so pleased and happy lmao, their owner sudenly start acting like an evil minion and they are like " hell yeah!!!"
All three of them are feral, and only tolerate Hector because he feeds them. They are not tame beasts, they are gremlins.

Depends on whether or not Cassandra would be willing to ask for Adira's help. Depends on how much Adira holds a grudge about Cassandra using mind control on her.

Sorry for being vague, I meant more of the character arcs part but I'd love to hear your thoughts on all of the bullet points you listed below.
This can't happen in real life: I feel this is pretty self-explanatory. The magic. All of the magic. Completely unrealistic for the world we live in. But also, the fact that it's not even well-defined within the world is frustrating as hell. It feels so much like there aren't really rules to any of it. The Sundrop and Moonstone can do whatever's convenient for the plot (or visuals).
That's not how science works: You can't just create a new element, sorry Varian. Throwing sand into a centrifuge will make glass. Cassandrium is glass. Fun times! I will accept that he mixes chemicals with different results and finds new compounds, but not actual, literal elements.
As for the bearcats/binturongs, that's not what those critters are like at all. The ones in the series are far too large and vicious.

They're just adorable, playful, arboreal babies.
And the Dark Castle? Like... the magma flow is so close to the foundation of the castle that like... I can't. That place would be sweltering, if not outright falling apart. (Also the group wouldn't have been able to travel casually that close to and over the flow, but all cartoons are guilty of that.) But the good news is that, if the Dark Kingdom is volcanic, once the black rocks are gone and the Brotherhood goes back to rebuild, it should have such fertile ground that life there will spring back in no time!
Adira's story arc makes no sense: It's no secret that Adira was inconsistent because they didn't know what to do with her, so they created a really cool character, then barely used her. But at her introduction, she tells us that she went off to find the Sundrop in order to bring it back to the Dark Kingdom and neutralize the Moonstone. Then, after Cassandra stole the Moonstone and took off, Adira said her path lied elsewhere (as in, not hanging out with Rapunzel and co). It seemed obvious to me that she was going to track Cassandra, keep an eye on the Moonstone, be able to give more intel to Rapunzel when their paths crossed again. But nope! She just... goes off to meditate or whatever, until the Mind Trap is activated.
The threads that seem set up to go a certain way never go that way: Sugracha got sucked into the same dimension where Zhan Tiri was being kept. So, it seemed, did Tromus. But, when the side cast gets sucked into the portal and put there, too, it's just weirdness. No sign of the demons they could and should have had to fight. They decided to just lock those characters out of the way instead of giving them something genuinely important to do.
Also, I've made posts about it before, but it really, really seemed like Tromus was being set up for another attack. Several of the side stories in season three had ties back to him and the House of Yesterday's Tomorrow. But it all went nowhere.

And what's more, no one knows how the shell prison, dragon egg, or time reversing hour glass got to Corona. That's never explained. They're just there. And they kept being put in Rapunzel's path. I'm just saying that it really really really really really looked like he had a hand in that, in some way or another.

What's the most unrealistic part of the show in your opinion, excluding the egregious historical inaccuracies or changes in continuity/characterization from the movie?
Define "unrealistic." It's a soft Disney magical fantasy series that takes place in a sort-of-but-not-really parallel universe to ours, there's a lot that's unrealistic about it.
Unrealistic as in "this can't happen in real life"? (Most of the main plot and a lot of the secondary plot.)
Unrealistic as in "that's not how science works"? (A lot of what Varian does with "alchemy," Hector's bearcats, and don't get me started on the Dark Castle being sat right on top of an active magma flow.)
Unrealistic as in "this character's story arc makes no sense"? (Why would Adira nope off into the wilderness to meditate when the Moonstone she was trying to neutralize with the Sundrop was now embedded in the chest of a living being and was on the move, instead of sticking around with the group the Sundrop belonged to or following the Moonstone to see what its person was up to?)
Unrealistic as in "the threads that seem set up to go a certain way never go that way"? (We can chalk up a lot to "bad writing," but there's so much that looks like it was set up for act three that never came to fruition.)
I mean, what are you actually asking me about here?

Sort of? Like, it's established that Demanitus sent Zhan Tiri to another dimension in "Queen For a Day," and Sugracha is trying to get her out in "Painter's Block" but Tromus is also trying to feed her the energy to cross over in "Rapunzeltopia," and it's implied that he gets sent to the same place as Zhan Tiri and Sugracha at the end of the episode.
Which is why it's a crying shame that they didn't have to face off with Sugracha and Tromus while they were in the Lost Realm, and instead they had that nonsense world with the "Ben thought it was funny" vibes!
Is there anything about the Lost Realm in the development of the show?
Not that I know of. But it's one of those things that reeks of "Ben thought it would be funny." (I'm not 100% positive, though, so don't quote me on it. It's just the vibes. But that's why I'm not tagging him.)
